From App to Hardware: TwentyDot’s Lean Startup Pivot Strategy for Elderly Driver Safety

본 연구는 고령 운전자 사고 문제 해결을 목표로 교통안전 솔루션을 개발한 스타트업 투엔티닷의 전략 변화를 린 스타트업 관점에서 분석한다. 투엔티닷은 인지, 신체 기능과 운전 습관을 평가하는 모바일 기반 MVP(SafeD)를 통해 시장 검증을 시도하였으나, 낮은 지불 의사와 규제 부담으로 서비스 확장에 한계를 경험하였다. 이에 창업팀은 고객 수용성과 제도적 환경을 재해석하고, 전자식 안전장치 대신 규제 위험이 낮고 보급성이 높은 비전자식 페달 오조작 방지 커버로 전략적 피벗을 수행하였다. 본 연구는 창업자와의 반구조화 인터뷰 3회와 사업 기획서, 제품 자료 등 다양한 보조자료를 활용한 질적 사례 연구를 수행하였으며, 주제 분석과 범주화 절차를 통해 MVP 개발, 고객 가설 검증, BML 학습 과정, 기술 피벗의 실행 논리를 추적하였다. 분석 결과, 규제 강도가 높은 산업에서는 제품개발보다 시장 외적 리스크에 대한 선행 검증이 중요한 것으로 나타났으며, MVP는 단순 축소형 제품이 아니라 규제 환경과 이해관계자 반응을 동시에 탐색하는 전략적 실험 장치로 기능하였다. 또한 고령 운전자의 심리적 저항과 복수 이해관계자의 존재는 전통적 린 스타트업 실행 방식에 구조적 제약을 부과하는 것으로 확인되었다. 이러한 발견을 바탕으로 본 연구는 린 스타트업 이론을 디지털 중심 창업 맥락을 넘어 규제 산업 및 사회문제 해결형 스타트업으로 확장하며, BML 루프와 MVP 개념의 맥락적 재구성 가능성을 제시한다. 아울러 디지털 MVP에서 하드웨어 솔루션으로의 전환과 하이브리드 비즈니스 모델 형성 과정은 규제 환경에서의 제품 설계와 공공기관 연계형 확산 전략에 대한 실무적 시사점을 제공한다.
Abstract
This study examines the strategic pivot of TwentyDot, a startup developing traffic safety solutions for elderly drivers, from a lean startup perspective. The firm initially attempted market validation through a mobile-based minimum viable product (MVP), SafeD, but encountered limited willingness to pay and significant regulatory constraints. In response, the startup reinterpreted customer needs and institutional conditions and pivoted from an electronic safety solution to a non-electronic pedal misapplication prevention device with lower regulatory risk and higher scalability. Drawing on three rounds of semi-structured interviews with the founder and supplementary archival materials, this qualitative case study analyzes MVP development, customer hypothesis testing, the Build–Measure–Learn (BML) process, and technological pivoting. The findings suggest that in highly regulated industries, experimentation is shaped less by rapid product iteration than by early validation of regulatory and stakeholder risks. The study further shows that pivots in social problem–oriented startups involve redefining customer value and balancing public value with commercial sustainability. By documenting a transition from a digital MVP to a low-tech hardware solution, this research extends lean startup theory beyond digital contexts and offers practical implications for hybrid business model development in regulated environments.
